Objective

The objective was to determine the reasons why prospective tractor buyers considered a particular brand but ultimately opted for a competing brand. The study mainly focused on the precise points at which potential customers were lost, including pricing, product performance, dealer interaction, after-sales service, financing, resale value, purchase journeys, discount expectations, and competitive switching behavior.

Business Challenge

The major challenge was the conversion gap between brand consideration and actual purchase. The business required to differentiate between awareness problems and genuine conversion restrictions and determine which interventions would have the maximum effect on lost-sales recovery. • Customers who are actively switching to competitors based on price differences, dealer occurrence, product-performance perceptions, service concerns and resale expectations.

How We Did It

A comprehensive lost-case survey was conducted through Gujarat and Uttar Pradesh. Purchase journeys, competitive consideration, price perceptions, dealer interaction, financing, product performance, service and future purchase intent were studied. Voice-of-Customer responses and purchase-funnel analysis were incorporated, accompanied by Switching Tree Analysis to understand the competitive switching pathways. Data was collected within structured primary research, stored in SQL, and analyzed using Python for statistical analysis, segmentation and switching analysis. Also, Power BI was used to develop the competitive and lost-case dashboards.

Key Findings

• Price was a major reason for lost sales.• Competitor products were frequently perceived as significantly cheaper.• Dealer interaction and after-sales service created substantial purchase friction.• Product-performance perceptions were mixed.• Fuel efficiency was viewed positively, while concerns existed around certain performance and reliability attributes.• Financing was generally viewed positively but was insufficient to overcome other purchase barriers.• Resale value and local recommendations also influenced switching.

Findings

The study showed that the problem was not simply low knowledge. Customers reached the consideration stage but were lost during cost negotiation, dealer interaction, product evaluation and final value assessment. Switching behaviour is strengthened via recommendations from local customers and competitor discounts, while dealer responsiveness and after-sales service impacted faith. The research therefore identified several intervention points across costing, product, sales and service rather than treating lost sales as a single issue.

Business Impact

The prices of competitors’ tractors range between ₹50,000 and more than ₹1 lakh less than our tractors, which clearly shows the price difference. The dealer contact, service experience, and product perceptions were among the barriers for conversions. All these findings were used for pricing, discount schemes, improving dealer efficiency, enhancing service quality, and product design, giving a concrete means for increasing the sales lost due to poor conversions and customer retention.
